Process Consultant vs. EOS Implementer

A process consultant works on one thing: getting a company's core processes documented, simplified, and followed by all. An EOS Implementer® installs the whole Entrepreneurial Operating System®, all Six Key Components: Vision, People, Data, Issues, Process, and Traction. Process consulting is narrower and deeper. It is for a company that already runs on EOS® and still cannot get its Process Component to 80% strong.

One clarification, because search engines mix two meanings together. This page is about process consulting in the business-operations sense: core processes, SOPs, execution. It is not Edgar Schein's "process consultation," a model for facilitating how groups interact. Same two words, different discipline.

Across hundreds of leadership sessions on documentation, I consistently see 5 to 10% of revenue leaking out through process gaps alone, in companies that are otherwise running EOS well. Process! puts a number on the upside: one home service business grew from $15M to $30M in two years, with net profit climbing 3 to 10 percent, once its leadership team got a handful of core processes documented and followed (Ch. 2).

That is from Process!, Ch. 2. It is also the gap process consulting exists to close, after EOS implementation has already done its job everywhere else.

What is process consulting?

Process consulting is sustained, hands-on help with the Process Component of EOS. The consultant works with the leadership team to identify the six to ten core processes that run the business, document each at the 20/80 level in one to three pages, simplify what is there, and then do the part most teams skip: train, measure, and manage until every process is followed by all.

What is EOS implementation?

EOS implementation is the full install. A Certified EOS Implementer runs a Focus Day, two Vision Building days, and then quarterly and annual sessions that strengthen all Six Key Components at once. Process is one of the six, and it gets one section of the agenda, not a dedicated engagement.

When process consulting is not the right fit

If your company has not installed EOS yet, or if more than one of the Six Key Components is weak, start with full EOS implementation. Process consulting assumes Vision, People, Data, Issues, and Traction are already close to 80% strong; it is not a substitute for getting the other five components right first. And if your Process Component is already strong, meaning your core processes are documented, simplified, and followed by all, you do not need this. You need a program that keeps it that way, not a consulting engagement to fix it.

Frequently asked questions

Is process consulting part of EOS, or something separate?
It runs inside EOS. Process consulting does not replace the Process Component of EOS or compete with it. It is focused, sustained help getting that one component to 80% strong when a leadership team has not been able to on its own.

Do I need to already be running EOS to hire a process consultant?
Yes, in practice. Process consulting assumes the other five Key Components, Vision, People, Data, Issues, and Traction, are already reasonably strong. If they are not, an EOS Implementer should address the whole system first.

What is the difference between a process consultant and an EOS Implementer?
An EOS Implementer runs quarterly and annual sessions across all Six Key Components. A process consultant works only on Process, typically in shorter, more frequent sessions focused on one thing: getting core processes documented, simplified, and followed.

Is this the same as Edgar Schein's process consultation?
No. Schein's model is about a consultant helping a group see and improve how it works together. Process consulting in the EOS sense is about the business's core processes: identifying, documenting, simplifying, and getting them followed by all.

How long does a process consulting engagement run?
Documenting, simplifying, and getting a handful of core processes followed by all typically takes a leadership team nine to twelve months, per Process! (Ch. 3). Engagements are structured to match that timeline rather than a single workshop.

What does process consulting cost?
It is priced as an ongoing engagement rather than a one-time project, because getting a process followed by all takes sustained attention, not a single documentation sprint. Ask about current terms on a discovery call.
